You could use an extruded aluminum system such as octanorm to create a freestanding structure. Octanorm may not be the best fit for you as I think that they have order minimums, but there are other companies out there making similar products.
I used to do this in Adobe Image Ready, but that program went away and was integrated into Photoshop if I am not mistaken. If I stumble across more info I will report back.
In my experience, Gatorboard will still warp especially if only one sided is mounted to (maybe being hung on a wall would keep humidity from affecting it tho?).
I might consider something with a styrene face such as Ultraboard or Gatorplast. Lap joint is a great idea tho!

How about printing black on gloss black vinyl. Might be enough variation of shiny-ness to look cool. You would have to reverse out the image. Not sure what equipment you have, but when I print on gloss, the print looks more matte than the vinyl.
Check their website for maximum package sizes. We regularly ship similar items out sandwiched in between either plywood or scrap 1/2" gator/ultraboard. If using plywood, either band it or shrinkwrap the crap out of it. If using gator/ultra, we have gotten away with packing tape around the...

Edited to ask if you print the fabric in house and if so, what equipment are you using? Direct Sublimation, Transfer Sublimation? Heat press?

I have not used the TexWalk, but the Catwalk is nice. Printed UV, a large 8' diameter graphic has held up wonderfully with daily foot traffic in a dirty warehouse. Mops up nice leaving the image looking as good as...
